I was sitting across from a client the other day, and she said something that stopped me cold.
“Cathy, I’m afraid to grow my business online because I think I’ll lose my soul.”
And you know what? She wasn’t being dramatic. She was being real. She’d built something authentic in her community. Real relationships. Real impact. And the thought of taking that online of turning those in-person connections into pixels and emails, felt like she’d be selling out.
That conversation stuck with me all week.
So when Simon Trafford sat down with me, and I realized we’d been thinking about the exact same thing, I felt something click into place.
Here’s what Simon has discovered after training over 4,000 merchants: the retailers who are winning aren’t the ones who became digital-first. They’re the ones who stayed retail-first and learned how to extend their world to people who live three hours away.
And the secret? It’s not new products. It’s not better ads. It’s your story.
The One Insight That Changes Everything
I met Simon at an event, and we started talking about world-building. And I remember thinking: this is it. This is the conversation nobody’s having.
Most retailers think going online means abandoning who they are. They think they have to compete on price, or product, or design. They think they need to become someone else to win in e-commerce.
But Simon told me something that changed how I think about this entirely:
“Your story is the thing your competitors can’t copy. You don’t need original products. You need to be the best person in the world to buy from. And you do that with story.”
I sat with that for a minute.
Not product. Not price. Story.
Here’s what I see when someone walks into my store. I see the energy shift. I see them touch things. I see them connect. I tell them about my handmade mug from Mexico, and I describe how it feels in their hand, how the mug is actually hugging them. And something happens. They don’t just buy the mug. They become part of my world.
That’s what we need to translate online.
And Simon’s been helping 4,000+ merchants do exactly that.
The Four Pillars Framework
Here’s what Simon broke down for me, and I want you to sit with this because it changed everything about how I think about going online.
There are four pillars. And they’re stackable. You don’t skip steps. You build on them.
Pillar One: Positioning
This is your origin story. Why did you start your business? What problem were you solving? Who were you before retail?
This is the foundation. And here’s what Simon told me: most retailers spend 10 years figuring this out. But if you lock it in now, you can shortcut that to 2 months.
Because here’s the truth: you don’t need to sell original products to win. What differentiates you is that it’s you selling them. You’re the best person in the world to buy from. You understand your customer’s life. You get them. You care.
That’s your category of one.
Simon said something I’ve been saying for years: “Your story has been around longer than the written word. Humans have been telling stories around campfires forever. And nothing moves hearts and wallets like story.”
Pillar Two: Website
Now you take that story, and you put it everywhere.
Not just on your About page (which, by the way, is the least visited page on most websites). Story on your homepage. Story on your product pages. Story on your collection pages.
This is where most retailers get it wrong. They lead with product, price, shipping. They treat the website like a logistics problem instead of a world-building opportunity.
But here’s what actually converts: content that resonates with your customer.
I gave the example of my handmade mug during our conversation. I didn’t say: “Mug. $18. Ships in 2-3 days.” I said: “These are handmade in Mexico. Each one is signed on the bottom by the woman who made it. When you hold this mug, it’s not you hugging the mug. The mug is hugging you.”
That’s the story that sells.
Simon told me: “There’s no tricks that really increase conversion rate better than really good content that resonates with your customer.” Stop obsessing over button colors. Start telling better stories.
Pillar Three: Email & SMS
This is the pillar that most of you are sleeping on.
Email and SMS are owned channels. You own the list. Mark Zuckerberg can’t take it away. An algorithm can’t change overnight and tank your reach.
And here’s the math that should wake you up: 40% of your revenue should be coming from email and SMS.
That’s not a nice-to-have. That’s owned channel revenue.
Think about what that means. If 40% of your sales come from email, then the other 60% has to work twice as hard. Your ads have to work harder. Your organic reach has to work harder. Everything else is straining.
But if you optimize email first, if you’re sending at least once a week with story, not just promotions, you’re building a foundation that can’t be shaken.
And here’s what I love about this: when you’re telling stories in your emails, you’re doing the exact same thing you do in your store. You’re connecting. You’re making them feel something. You’re reminding them why they love you.
Pillar Four: The Fuel
This is coming in Part 2. But here’s the preview: it’s about how to power all of this with paid advertising. How to fuel your foundation so it reaches beyond your geographic location.
Why This Matters
I could stand here and tell you that going online is important because you need more customers. That’s true. But that’s not why this actually matters.
It matters because your story is your unfair advantage.
Your competitors are obsessing over design. They’re A/B testing button colors. They’re chasing algorithms. They’re exhausted.
But you? You have something they can’t copy. You have your world. You have the relationships you’ve built. You have the care you put into everything you do.
And if you can translate that online, not fake it, not oversimplify it, but actually translate it, you become unstoppable.
You’re not losing your soul by going online. You’re losing your soul if you don’t extend your world to the customers who desperately want it.
There are people three hours away who would drive to your store if they could. There are people in other states who’ve been searching for exactly what you have. There are people who’ve never experienced your world, and they want to.
That’s not selling out. That’s world-building.
Your Millie Moment: This Week, Do These Three Things
Action One: Do the In-Store Audit
Walk into your store like you’re a customer seeing it for the first time. Don’t be the owner. Browse. Buy something. Leave.
Take that bag home. Sit with it in the evening. Don’t bring a checklist. Just feel it.
How does it make you feel? What’s your first impression? Does it match what you paid for? Would you carry this bag again?
Now compare that to what you actually want your customers to feel.
That gap? That’s your roadmap for your website.
Action Two: Identify Your Cornerstone Origin Story
Why did you start this business? What problem were you solving? Who were you before retail?
Write it down. This is Pillar #1. You need this locked in before you build anything online.
If you’re not sure, that’s okay. Start asking yourself these questions. And if you want a shortcut, Simon’s Merchant Mastery program walks you through this in 2 months.
Action Three: Inject Story Into One Page
Pick one: your homepage, one product page, or one collection page.
Don’t just list product, price, shipping. Tell the story. Why does this product exist? Where does it come from? Who is it for? How does it feel? What problem does it solve?
Make someone feel something. That’s the conversion move.
Here’s What I Know About You
You built something real. Something with heart. Something that matters.
And you’re afraid that taking it online will strip away what makes it special.
But here’s the thing: your story doesn’t disappear when you go online. It becomes more powerful.
Because now you’re not limited by geography. Now you can reach the people who’ve been searching for exactly what you have. Now you can build a world that extends beyond your walls.
That’s not selling out. That’s legacy-building.
The retailers who are winning right now are the ones who understood this. They stayed retail-first. They kept their soul. And they extended their world.
You can too.

💚 Remember: Your story is not a marketing tool. It’s the foundation of your world. It’s how you build a business that doesn’t feel like work because it’s an extension of who you are. You’re not selling products. You’re inviting people into your world. And when you do that online, you don’t lose your soul. You multiply it. That’s the work. That’s what changes everything.
